BFCM Checklist
Q4 is won in September. Here’s the checklist that proves it.
Every year, the same story. Brands spend October arguing about the discount, November firefighting broken flows, and December apologizing for missed shipping cut-offs. The revenue was never lost on Black Friday. It was lost eight weeks earlier, in the planning that didn’t happen.
This is the exact roadmap we run for the brands we manage, from the first warm-up campaign to the post-holiday retention push. And because a $8K budget and a $80K budget should never run the same plan, we built it in three versions. Pick the scenario closest to you and work through it phase by phase. Frequently Asked Questions
When should I start planning my Q4 ecommerce campaigns?
By late September at the latest. The work that determines Q4 revenue is not the discount you pick in November, it is the calendar, the margin thresholds, the segment structure and the automation audit that need to be locked before October begins. Brands that start in October spend the quarter reacting, and brands that start in September spend it executing.
How many emails should I send during Black Friday week?
Between six and eight sends across the full week is the range that works for most brands. For Q4 2026 that means a teaser around Sunday November 22, the live announcement on Tuesday November 24, two reminders on the 25th and 26th, the main Black Friday send on the 27th, an “ends tonight” plus Small Business Saturday send on the 28th, and Cyber Monday on November 30. Sending less leaves revenue on the table, and sending more without segmenting your list will cost you subscribers.
What is the correct Black Friday and Cyber Monday date for 2026?
Black Friday falls on November 27, 2026, and Cyber Monday on November 30, 2026, with Thanksgiving on November 26 and Small Business Saturday on November 28. Because Thanksgiving lands late in the month that year, the entire promotional window compresses into the final week of November, which makes your October warm-up more important than usual.
Should I run a sitewide discount or tiered offers?
It depends on your margin structure and how much execution capacity you have. A sitewide percentage is the simplest to build, communicate and support, which is why it suits brands with lean teams. Tiered offers and spend thresholds protect margin and lift average order value, but they require clearer creative and more careful QA because every additional condition is another thing a customer can misunderstand.
How do I protect email deliverability before Black Friday?
Warm up your list through October with two or three campaigns sent to your engaged segments, and clean out hard bounces and long-term inactives before volume increases. Deliverability is built on engagement history, so a list that has not received consistent sends since summer will see inbox placement drop exactly when the volume peaks. The warm-up matters more than the discount.
Should I suppress unengaged subscribers during BFCM?
Yes, for the high-volume promotional sends. Segment your list into engaged windows of 30, 60 and 90 days and send the heaviest cadence to the most engaged tiers, while giving unengaged subscribers one or two carefully chosen sends rather than the full sequence. This protects your sender reputation and reduces opt-outs, and you can run a separate win-back campaign in January when the pressure is off.
What shipping cut-off dates should I communicate in December?
Send guaranteed-delivery reminders between December 6 and 11, then run your actual cut-off emails between December 13 and 15, and keep a banner visible sitewide for the entire period. Include digital gift cards in the cut-off messaging, because customers who miss the shipping window will still buy if you give them something that arrives instantly. Confirm your dates with your warehouse and carriers before you publish them.
Do I need a separate landing page for each Q4 campaign?
Not for each one, but the major promotions deserve their own page. The Autumn Sale, the Black Friday offer and the Gift Guide all benefit from a dedicated page built mobile-first and structured to lift average order value, because sending paid and email traffic to a generic collection page wastes the intent you paid for. Smaller flash campaigns can run on collection pages with a promotional banner.
What should I do between Christmas and New Year?
Keep selling, because that week converts better than most brands expect. A Boxing Day clearance sent on December 26, a New Year message on January 1, and a Winter Sale launch on January 2 capture customers who have gift money, unused gift cards, and a fresh set of intentions. This is also the right moment to trigger a second-purchase flow for the customers you acquired during Black Friday.
How much should I budget for Q4 marketing, and does the plan change with the budget?
The plan changes significantly. Under roughly $10,000, you should concentrate on BFCM and Christmas only, execute fewer campaigns properly, and rely on email and your core automations. Between $10,000 and $50,000, you can run the full calendar from the Autumn Sale through the Winter Sale. Above $50,000, the calendar stays the same, but you add the amplification layer of affiliates, micro-influencers, SMS, loyalty early access, and orchestrated paid budget, which is where the compounding returns come from.
